I don't think it's ever too late if there were even ever a possibility.
Just as you can develop feelings at any time, that person also can.
It's more of a question of if that ever happens.
The person may see you strictly as a friend from beginning to end, or they may eventually grow feelings.
Either way, if you confess without a clear indication of their feelings, there is always a chance the friendship will crumble in response.

I have a male bff. He is the only guy friend I would continue to hang out alone with if he confessed. Only because I can't live without him at this point. It'd be awkward, and I don't think I would be able to do certain things with him like I used to, but he's my bestie. I can't lose him.
Any other guy, I'd probably avoid being alone with.

To me if someone treats you different bc they can't have you, they are not a good person.
It has happened to me too when someone was super nice and the moment they got rejected they became an asshole. To me those people are not great personalities and don't deserve my friendship.
