Both groups at one point were mentioned as one of the top girl groups. Both hit bit with a smash hir(Cheer up for Twice, Rough for Gfriend), and continued with the same style for a while before switching to a more mature concept(Fancy for Twice, Fingertip for Gfriend). However, even though both had less success in Korean digitals, Twice’s album sales continued to increase and even had great charting with Alcohol Free, while Gfriend’s sales didn’t do as well, and Mago, even though considered SOTY by many, was one of their worst song in digital performance. Why didn’t Gfriend fandom stick around like Twice’s fandom? Is it because of Source Music and Hybe’s bad management?
Why couldn’t Gfriend retain their fanbase after concept change like Twice?

Twice is big 3, gfriend company is smaller and don't have the same connections and they were the only act there, so no possibility of seniors and juniors promoting them with their fans.
Also gfriend's fanbase was mainly korean males iirc. I remember them and lovelyz being known as ggs with mostly male fans in Korea, and these are the less loyal fans tbh they jumped to younger groups and left gfriend without a growing fanbase. When MAGO and Apple came out they got ifans and female fans attention but it was too late

They actually didnt lose fans. They just didn't grow. Their fandom was kinda stagnant. Slowly started losing male fans, influx of female and international fans. Also, twice is big 3. They had more resources to promote them compared to gfriend.
But coming to your question, rough and navillera were counterparts to twice's cheer up and TT. I also don't understand how gfriend didn't reach twice's album sales when both started in the same way. I think fingertip was what killed their momentum but i don't actually think that is the reason. Anyone can elaborate please?

And Fancy was a more public appealing song than Fingertips was.

Actuallt gfriend's navillera didnt do as good as MGT/Rough but was still okay. Fingertip was really that nail in the coffin. It totally killed their momentum. Luckily they damaged control with Love Whisper but couldn't really keep it up with Summer Rain. TFTMN was really an organic hit. It didnt debut high but it had gradually rise on chart to become a legit hit. After that, it is all downhill again.
I would also say that Gfriend didnt do as good as twice because
1) twice is from big 3 which has company fanbase. When hybe acquired source music, the bighit fans didnt really support gfriend
2) twice has few popular members , sana, mina, nayeon while gfriend has none
3) twice was more established with few hits in their early career (Cheer Up until Yes or Yes) before they changed concept (also in a more subtle way with Fancy) unlike Gfriend who prematurely changed concept (drastic way).

Easy, a big 3 gg will always outsell their peers from smaller companies even if they also got hit songs (unless there's really special cases like izone and miss A/wonder girls selling terrible considering their backing).
See aespa and stayc case. Both of their debut songs weren't very big and they got their biggest hit in their 1st cb. The 2nd cb performed great too yet aespa physicals are way bigger than stayc's, even with less members and promotions to build fandom.
Similar case with itzy and G-Idle.
And since the start, twice were way more appealing to ifans and female fans than gfriend. Then they got the japanese market. So that helped too.

yeah, twice got japan. it’s weird that gfriend isn’t big in japan when people said some of their music sounds like anime songs.

gfriend just strongly dependended on gp. their fandom was much smaller than twice's. when they changed their concept, gp gave up on them so all gfriend had was their fandom. such a small fandom consisting of mainly korean fans isn't the best thing you need to have to push you to success. meanwhile even if gp gave up on twice, their fandom was very strong both internationally and domestically to not let them get affected that much
